Start from reality
An information system is not just a diagram. It lives with operational constraints, historical workarounds, contractual commitments and the skills actually available in the teams. Any recommendation that ignores these elements remains theoretical.
Decide and document
Every structural decision is written down: options examined, criteria retained, consequences accepted, review conditions. An undocumented architectural choice becomes debt nobody can justify anymore.
Transfer
A successful engagement is one the teams no longer need. Documentation, workshops and code review are part of the deliverable, not an option billed separately.
